A useful economic view treats AI as cheaper and better prediction: turning information you have into information you need. For consulting, this is powerful because it shifts use-case discovery from “where can we apply AI?” to “where does the organization make repeated decisions under uncertainty?”
Every process contains such decisions: which lead to prioritize, which machine to maintain, which route to assign, which customer is at risk, which transaction is suspicious, which price to offer, or which document requires review. AI creates value when better prediction changes the action taken in those decisions.
Prediction is only one component of a decision. Decisions also require judgment, action, outcomes, and feedback. A model without an action layer is incomplete. A model embedded in a workflow without feedback will decay. Automation without clear judgment criteria can create unacceptable risk.
A practical framework has six steps: map the decision, define the prediction target, clarify judgment and error costs, design the action, capture feedback, and measure economic value. This makes AI prioritization concrete and testable.
The same lens helps with build-versus-buy and pricing. If AI is a prediction input, its price should relate to the marginal value of improved decisions, not only API usage or model complexity. Proprietary data, workflow integration, and feedback loops often create the durable advantage.
Product teams should build decision products, not model demos. A decision product includes data ingestion, prediction, explanation, human review, action execution, monitoring, learning, and governance. Value is generated by improved decisions under uncertainty; that is measurable, prioritizable, and productizable.
